Why Most SEO Programmes Underperform

Almost none of it is talent. In nearly every underperforming programme I am called into, the work was competent and one of these four things was wrong.

Work with no sequence
Content shipped onto a site that cannot rank it, links built to pages that do not convert, effort spent in whatever order it was suggested. Order is not administrative detail, it decides whether any of it compounds.

Reporting that measures effort
Twenty slides of impressions and keyword counts, and no line connecting any of it to revenue. If a report cannot say what shipped and what it moved, it is documentation of activity, not evidence of progress.

Most programmes invert this. Content is the visible, easy-to-buy layer, so it gets funded first, and it lands on a foundation that cannot support it. Six months later the traffic line is flat and the conclusion is that SEO does not work for this business, when what actually happened is that the work was correct and the order was fatal.

Working bottom up feels slow in month one and looks obvious in month nine. The foundation phase produces little visible traffic movement by design, because you are removing ceilings rather than adding reach. Then the structure work routes authority to pages that can finally use it, the content lands on a site that can rank it, and the compounding starts. That is the entire method, and it is why technical SEO work comes before content in almost every plan I write.
